    Gestión por procesos en la empresa “Fortecalza New Generation”

    FORTECALZA NEW GENERATION, with more than 20 decades in the market, specializes in the manufacture of footwear, standing out for its innovation and wide variety of models. The objective of this research was to document and standardize the production process, in order to establish uniform procedures that contribute to the optimization and efficient workflow. The research begins by gathering information through an interview with the manager, identifying the current situation, where it is evident that the company does not have a process management model, lacks documented information and indicators, in addition, the activities are executed based on the experience or capabilities of the operator which leads to the inefficient execution of these. Once the context of the organization was identified, an ABC analysis was necessary to define the footwear model on which the project was focused. Consequently, the processes involved in footwear manufacturing were identified and classified into strategic, key and support processes, which were structured in a process map and characterized in the corresponding files. For a clear and structured visual representation of the flow of activities, analytical and synoptic flowcharts were developed that contributed to the standardization of the processes, and indicators were established to measure the performance of the production processes. Finally, the processes and procedures manual is designed, which includes key standardized information, providing the interested parties with the necessary guidelines for the correct execution of their activities, control and organization of the processes.

    In most companies, the main deficiencies that they must face and harm are the lack of standardization and the absence of controls and indicators to establish the productivity and efficiency of the production process; all of this produces negative results such as an incorrect production management and less versatility in the obtained results, which significantly affects the quality of the products, in addition, the lack of documented information generates a certain ignorance to the staff about the functions and responsibilities, which causes a delay in the timely delivery of orders in order to attend the different clients. Therefore, the current situation of Produtexti Cía. Ltda. was analyzed, defining all the processes of the company and then classifying them according to their role and hierarchy in order to elaborate the process map, an ABC analysis was also developed to identify the product in greatest demand; on the other hand, the process sheet was elaborated to gather information on the operational processes of the organization and identifying the elements that intervene in the production chain. The time study was carried out to determine the standard time of each process of the fabric production line Finally, the processes and procedures manual was developed where the operational processes of the organization were documented, using for this information flows, procedures, indicators, records and work instructions

    The first step of a craft workshop to evolve into an industry is to develop process management that allows standardizing the procedures that are carried out to make a product. The present research work analyzes the primary production line under which the Tarco Sport´s Textile Factory whose development of activities is based on the design and manufacture of sportswear; The problem lies in the lack of control over the optimal use of resources and tools used to develop a production batch that leads operators to perform activities in an inadequate manner due to poor process management and technical documentation that guarantees the availability of elements or objects of qualitative and quantitative control. Based on the collection of initial information that allowed the situational diagnosis of the management of production processes in Tarco Sport´s Textile Factory, subsequently establishing management indicators on the processes of the production line based on the Colombian Technical Guide GTC 230 and finally generate a proposal for productive improvement through a Manual of Processes and Procedures oriented to the standardization of tasks of the operative personnel of the production department of the Tarco Sport Textile Factory; with the aim of guiding and training the work staff with a view to increasing productivity and optimizing business resources.
