Manufactura esbelta para disminuir desperdicios en montaje de calzado cementado

Abstract

Durante la realización de esta tesis, se realizó una investigación bibliográfica acerca de los fundamentos de Manufactura Esbelta, sus herramientas y conceptos, además se identificaron una de las bases más importantes de esta filosofía que son los siete desperdicios, en la implementación es importante identificarlos ya que de lo contrario podemos estar viendo sólo la punta de iceberg y no darle solución a la causa raíz de los problemas. Una de las aportaciones de este trabajo radica en recopilar los conceptos teóricos de las diferentes herramientas, seleccionar la más adecuada de acuerdo al problema y aplicarla en el piso de producción. El trabajo se enfocó en diagnosticar los principales defectos que generan el mayor desperdicio para lo cual se utilizó la herramienta Kaizen y la metodología de los 5porque´s para identificar las cusas raíces de los problemas. El universo en este estudio fueron 129 personas distribuidos en 7 equipos de trabajo denominados círculos de montaje, personal administrativo, área de mantenimiento y calidad. La principal limitación en la realización de este trabajo es la resistencia al cambio, la actitud y la capacitación al personal es muy importante, adicionalmente, se necesita tener una visión clara de los objetivos y el respaldo de la dirección ya que sin esto la implementación no se lograría. El resultado obtenido es una reducción del principal desperdicio generado en la planta de calzado cementado que es el reproceso en las líneas de producción. El presente trabajo proporciona una metodología a seguir para el análisis de los problemas en los procesos de manufactura, así como la generación de propuestas de mejora que sin o muy poca inversión, se obtenga beneficios que se mantengan en el tiempo cambiado paradigmas, investigando nuevas maneras de realizar los procesos y quitando de las personas el pensamiento “por qué cambiar ahora si lo que hemos hecho antes nos ha dado resultados”. EXECUTIVE SUMMARY During the realization of this thesis, a bibliographic research was carried out about the foundations of Lean Manufacturing, its tools and concepts, and one of the most important bases of this philosophy were identified, which are the seven wastes, in the implementation it is important to identify them already that otherwise we may be seeing only the tip of the iceberg and not give a solution to the root cause of the problems. One of the contributions of this work is to collect the theoretical concepts of the different tools, select the most appropriate according to the problem and apply it on the production floor. The work focused on diagnosing the main defects that generate the greatest waste for which the Kaizen tool was used and the methodology of the 5s because it's to identify the root causes of the problems. The universe in this study was 129 people distributed in 7 work teams called assembly circles, administrative staff, maintenance area and quality. The main limitation in carrying out this work is the resistance to change, the attitude and the training of the staff is very important, additionally, it is necessary to have a clear vision of the objectives and the support of the management since without this the implementation will not it would be achieved. The result obtained is a reduction of the main waste generated in the cemented footwear plant, which is reprocessing in the production lines. The present work provides a methodology to follow for the analysis of the problems in the manufacturing processes, as well as the generation of improvement proposals that without or very little investment, obtain benefits that are maintained in the time changed paradigms, investigating new ways of carrying out the processes and removing from people the thought "why change now if what we have done before has given us results".
