    Modelo lean manufacturing para la eliminación de desperdicios en la empresa Curtiembre Aldas

    This project presents a proposal for implementing Lean Manufacturing methodology at Curtiembre Aldas, located in the Tungurahua province of Ecuador. The company specializes in transforming cattle hides into finished leather for footwear and clothing. The main focus of this proposal is to eliminate non-value-adding activities, targeting key wastes such as unnecessary movements, excessive transport, and waiting times. Through the use of Lean tools, these issues within the company were addressed effectively. The research suggests the application of the 5S methodology to improve workstations by introducing manuals and systems for order and cleanliness. This approach aims to minimize time lost searching for tools or cleaning equipment, resulting in a significant 35.6% improvement compared to the company’s initial performance. As part of the SMED methodology implementation proposal, internal activities were converted into external ones, effectively organizing the necessary tools and equipment at the workstations. This led to reduced machine changeover times: from 25.83 minutes to 15.11 minutes on the splitting machine, from 68.44 minutes to 46.54 minutes on the trimming machine, and from 31.42 minutes to 19.06 minutes on the fleshing machine. Following the implementation of both methodologies, noticeable improvements were achieved in the production processes of Curtiembre Aldas, particularly in the ribera area.

    Análisis de metodología lean manufacturing para el mejoramiento de la productividad en el proceso productivo del calzado en industria Vecachi

    This study focuses on optimizing production processes of a footwear company located in Tungurahua, through a time and motion study and Lean Manufacturing tools application. The most demanded product, the VCS 222 model, was prioritized. Direct observations, unstructured interviews and the process diagrams preparation were carried out to gather information on the current situation. Through the calculation of normal and standard times, the daily, weekly, and monthly production capacity was determined. Analysis of seven wastes through Lean Manufacturing revealed significant problems in the plant layout, generating excessive transportation and time waste. Therefore, a Lean Manufacturing tool selection was developed, which defined 5s as the best tool to be applied and into this application, a plant redistribution proposal was designed using the SLP methodology. As a result, the internal transportation routes were reduced by 51% and productivity increased in the following areas and preliminary phases by the established percentages: Cutting Area 19.45%, Trimming Area 12.77%, Template Assembly 34%, Location of Toe and Counterbores 6.04%, Forming, Assembly and Supply 2.78%, Assembly Area 14.16%, and Finishing Area 3.62%. Finally, instruction was developed for the production manager and operators, detailing the appropriate work method, ensuring the effective implementation of improvements. This integrated approach made it possible to optimize resources, reduce time and increase efficiency in production processes, with a positive impact on production processes

    Sistema de gestión por procesos sostenible en el área de producción en la empresa Milplast Cia. Ltda.

    This research work was carried out at Milplast Cia. Ltda., a company dedicated to the production of shoe soles that faced problems affecting its productivity, such as non-standardized processes, inefficient management of information and inventories, and non-optimized production times. The lack of mixing recipes and machine configuration parameters caused quality variability and downtime, and inadequate waste management and performance indicators hindered continuous improvement. The objective was to develop a process management model to improve Milplast's productivity, integrating circular economy principles. An ABC stratification of products was carried out to identify the most relevant products, the documentation of the main processes (milling, fine-tuning, injection, packaging), the creation of detailed sheets for each process. A time study was also carried out and waste was characterized for final disposal. Qualitative and quantitative methods were used to obtain a comprehensive understanding. Interviews and observations were conducted to document the processes, and data analysis was performed to understand the company's performance. In addition, a literature review on process management, field research with visits and on-floor observation of the process were conducted. The results were consolidated into a process manual with clear objectives, precise definitions and detailed flow charts. Improvements such as the implementation of a Kardex system, recipe standardization and machine configuration were proposed, which could increase production by 5% and facilitate Milplast's sustainable growth.

    Modelo de sistema de control interno para la producción en la empresa de calzado Canaan

    This research project is aimed at providing a proposal for an internal control system model that is capable of producing an efficient administrative, economic and financial management strategy. The company CANAAN is dedicated to the manufacture of sneakers, characterized by being comfortable, versatile and suitable for daily use. Weekly, almost a thousand pairs of models are produced, which are created according to current trends, always on order from the warehouses that are throughout the country. Currently, the company does not have a previous study or documents on internal control issues. Therefore, a diagnosis of the company’s situation is started. For this, information is collected through a survey with contrasting and oriented questions to the control systems, inspections and checklists are carried out to guarantee the veracity of the answers and evaluate the available tools. Finally, an interview is conducted with the manager, who has a deep knowledge of all production processes. After analyzing the information collected, an SCI model adapted to the company’s needs is created, the roles and responsibilities of each area are defined, controls are established for process management, inventory, quality, safety, documentation and costs. Internal control not only seeks efficiency, but also protects the assets of the organization. This includes not only financial resources, but also data, intellectual property and the physical security of employees. A focus is given to Safety Control based on the Colombian Technical Guide GTC-45, with which the risks of each specific area are identified, signage and health and safety recommendations that help reduce physical, chemical, mechanical, ergonomic and psychological effects on workers

    Plan de mantenimiento para la maquinaria crítica de Curtiduría Tungurahua S.A. basado en la Filosofía TPM

    The study presented is oriented to elaborate a maintenance plan for the critical equipment of the company Curtiduría Tungurahua S.A. by means of continuous improvement tools such as the TPM philosophy, due to the urgency of optimizing and maximizing the productive availability of the essential machinery installed in the plant. The starting point of the research is a deep analysis of the maintenance management through surveys and maintenance audits to better highlight the opportunities for improvement in the deficiencies found in each area of the department in question such as tooling policies, labeling and blocking systems, investigation of failures and breakdowns, among others described throughout the document. Subsequently, 9,6 % critical equipments were identified out of a total of 52 installed in the company, taking into account frequency and consequence factors; allowing to focus and prioritize the improvement and action efforts on these equipments for the elaboration of a maintenance plan based on failure modes and effects (FMEA). This modal analysis allows reducing a total of 83 shutdowns per year, which translates into approximately 8460 more minutes available for productive activities in the equipment established as critical which represents a reduction in inactivity of 18%.

    Estudio de tiempos y movimientos para la mejora de la productividad en la Empresa Lácteos Crelac

    El proyecto de investigación se realizó en la empresa lácteos Crelac. Inicialmente, se describió a la empresa y mediante un análisis realizado a cada línea de producción se identificó que el queso fresco de 900 gramos era el producto más viable. enfocando así el estudio para su línea de producción. Para la mejora de la productividad se siguieron 4 etapas principales. La primera etapa consistió en conocer la situación actual de la empresa mediante el levantamiento de procesos. En la segunda etapa el estudio de tiempos y movimientos permitió calcular el tiempo estándar y establecer una capacidad de producción de 12 lotes diarios. Para la tercera etapa se realizó un diagnóstico a través del VSM donde se identificaron desperdicios como esperas, movimientos y transportes innecesarios. La cuarta etapa involucró propuestas de mejora como: cursogramas analíticos propuestos para optimizar actividades, balanceo de líneas para equilibrar las cargas de trabajo lo que redujo los tiempos muertos de 75.92 minutos a 13.14 minutos y elevó la eficiencia de producción del 67.41% al 90.51%, y la implementación de las 5S para lograr un entorno de trabajo limpio y organizado. Estas propuestas tuvieron como objetivo reducir los desperdicios identificados en la línea de producción de queso fresco 900 gramos. Finalmente se realizó un análisis de la mejora obtenida donde se determinó un aumento en la capacidad de producción a 13 lotes por día, esto se traduce en un aumento de la productividad del 8.3% pasando de 144 quesos por hora a 155 quesos por hora.

    Estudio de tiempos y movimientos en la Cooperativa de Ahorro y Crédito Chibuleo Ltda.

    The study of times and movements is carried out in the credit granting process at Cooperativa de Ahorro y Crédito Chibuleo Ltda., with the purpose of optimizing and improving the flexibility of activities and tasks. Through direct observation and a meeting with the agency manager, the current situation and the level of operations achieved in the last months are known. Based on the initial diagnosis, information was gathered and represented in flow charts, SIPOC and flowcharts, which were made possible through field visits to the institution. To obtain the necessary data, time measurements were taken by timing the activities, considering the movements and working conditions of the workers. In the development of the project, shortcomings and the bottleneck that strictly affect the process were identified, and then the standard times of the activities were determined. Through the use of the VSM diagram, the operational flow was examined with the purpose of selecting the Lean Manufacturing tools, thus improving the flexibility in the work flow and the tasks performed by the workers on a daily basis, obtaining an improvement percentage of 48.27% in the process, which is even reflected in the total cost, since it was reduced from $ 176.73 to $ 154.80, thus increasing the profitability of the financial institution.

    Implementación de la metodología Lean Manufacturing para la mejora de la productividad en la industria metalmecánica

    El presente trabajo tiene como finalidad aplicar la metodología Lean Manufacturing para la mejora de la productividad en la empresa Talleres Barriga Sánchez” TABSA”, considerando el reto a innovar procesos, métodos y ser competitivos en el mercado. Por ende, se busca brindar soluciones a los diferentes problemas que causan retraso en la entrega del producto, dando lugar a la evaluación de las actividades que no agregan valor en los procesos productivos. En el presente trabajo de investigación se estableció parámetros para el eficiente desarrollo del proyecto a través de una revisión de la literatura sobre la metodología Lean Manufacturing, se realizó un análisis de la situación actual de la empresa, identificando actividades y áreas de trabajo, además se determinó el producto que representa mayor demanda en la empresa estableciendo registros de control para la toma de tiempos de producción de cada una de las actividades, como también la verificación de actividades que no agregan valor en la producción de asientos para buses, para ello se realizó la selección de las herramientas de la metodología Lean Manufacturing, como: la metodología 5´S, que permitió mejorar las condiciones de los procesos en la empresa TABSA, así como la metodología de control visual que permitió establecer las áreas de trabajo. Todo esto condujo a la elaboración de una propuesta de mejora en la producción de asientos para buses interprovinciales. Mediante los análisis realizados y el estudio de las herramientas Lean Manufacturing se determinó la implementación metodológica adecuada para el proceso de fabricación de la empresa “TABSA”, dando como resultado un incremento en la producción de 44 unidades a 54 unidades de asientos interprovinciales en un mes, con un tiempo estándar de 130:32:03 horas, además el valor actual de la productividad es del 1.01%, mientras que el valor después de la implementación de la metodología es del 1.14% dando lugar a una variación de productividad del 12,87%, gracias a la reducción de desperdicios y movimientos innecesarios, mientras que la metodología del control visual nos permitió distinguir claramente los puestos de trabajo en cada área de producción, lo que facilitó el reconocimiento rápido de la información relevante para cada una de las actividades realizadas por los operarios, esto a su vez, incrementó la eficiencia en la planta de producción, promoviendo la disciplina y la responsabilidad entre todos los miembros de Talleres Barriga Sánchez (TABSA).

    Estudio de tiempos y de movimientos para el mejoramiento del proceso de producción en la empresa “Cndetalles y Colores Lavandería”

    In this research project, first of all, a general description of the company is made, continuing with the selection of the service with the best offer by means of an ABC analysis based on the production history of the production department; in addition, the state of the current situation of the production process is presented by means of work tools such as: process maps, work study diagrams and layour of the company that allow understanding the production flow and the areas susceptible to improvement. The methodology for the study of times and movements used starts with the selection of the case study, followed by the calculation of the number of observations based on the General Electric criteria, continuing with the evaluation of the work rhythm with the Westinghouse system and the allocation of supplements according to the International Labour Organisation (ILO), to conclude with the calculation of standard time. Subsequently, we proceed to calculate the production capacity in order to identify the bottleneck, which restricts the production flow, establishing the stone process as one of the main processes to be improved for stone services with 3 handicrafts. The improvement proposal as a first point contemplates determining the standard times that will facilitate production planning and as a second point the elaboration of a procedures manual with the aim of instructing the operators of the appropriate working method for the standardisation of their activities.
